I usually start with having a short conversation with them to see how well their pronunciation of words are, what type of grammar is used etc. I wil have them read a short paragraph from a book to monitor how they present themselves. I am very patient, so they will become very relaxed and eventually become more comfortable reading and writing papers for class.
